Why

PR #416 added the beginner path, prerequisites, worked example, Quick Start cleanup, and glossary links. PR #594 documented the contributor lint toolchain. Three human-facing documentation gaps remain in #394: choosing an individual skill, keeping advanced merge-submission mechanics out of the adoption checklist, and making installation troubleshooting discoverable.

What changed

  • Added a central human-facing guide that explains what each of the 34 shipped skills does and when to choose it.
  • Linked the guide from the documentation journey and replaced the duplicated root skill inventory with one pointer to the canonical guide.
  • Kept the adoption checklist concise by moving its merge-submission implementation detail behind a direct link to the canonical seam reference.
  • Added installation and upgrade troubleshooting to the documentation troubleshooting index.

How to review

  1. Start at docs/README.md and follow the skill and troubleshooting links.
  2. Check docs/skills.md for all 34 directories under skills/.
  3. Compare the concise adoption step with the canonical merge-submission reference in docs/seam-design.md.

Validation

  • ruby skills/pr-batch/bin/user-facing-coordination-contract-test.rb — PASS
    (19 runs, 403 assertions).
  • The two local validator attempts ended on different unrelated temporary-file
timing failures in agent-doctor tests while several validators shared the
host. The first could not read a temporary setsid-descendant marker; the
clean-tree run later missed a temporary
    healthy-hardlinked-workflow-executed marker. All candidate-relevant suites
passed, including the full installer and stack suites on the clean commit.
  • Hosted exact-head Validate is the authoritative merge gate for this PR; no
third long local retry is planned unless hosted evidence reveals a relevant
    failure.

Closes #394

Changelog: deferred to the dedicated changelog lane by repository policy.

Summary by CodeRabbit

  • Documentation

This PR reorganizes and expands human-facing documentation without changing production behavior. One ambiguous explanation in the skill guide could confuse beginners about hosted validation, so the change is mergeable with a small documentation follow-up.

Review: Complete the human-facing workflow documentation

Reviewed the diff and cross-checked all new links/references against the repo state.

Overview

Pure documentation PR (no runtime code touched) that:

  • Adds docs/skills.md, a 34-entry human-facing skill guide grouped by workflow phase (plan / build & verify / review / deliver / manage session).
  • Replaces the duplicated skill table in README.md with a pointer to the new guide.
  • Links the guide from docs/README.md's documentation journey, and adds a troubleshooting-index entry for install/upgrade issues.
  • Trims the merge-submission mechanics out of docs/adoption.md's adoption checklist in favor of a link to a new ### Merge submission heading in docs/seam-design.md.
  • Updates the Ruby contract test (user-facing-coordination-contract-test.rb) to assert the new guide link instead of the old inline table row.

Verification performed

  • Confirmed all 34 directories under skills/ are represented in docs/skills.md, and each SKILL.md target file exists (including batch-status, which was actually missing from the old README table — this PR fixes that omission as a side effect).
  • Confirmed all 34 ../skills/<name>/SKILL.md links in docs/skills.md resolve to real files.
  • Confirmed the detailed guard/argv/TOCTOU/env-isolation mechanics removed from docs/adoption.md are fully preserved (not lost) under the new ### Merge submission heading in docs/seam-design.md, and that the seam-design.md#merge-submission anchor is valid GitHub markdown-anchor syntax for that heading.
  • Confirmed the docs/installation-and-upgrades.md#troubleshooting anchor referenced from docs/README.md exists.
  • Manually verified the two strings the updated test (test_public_skill_inventory_links_to_close_session_guide) asserts on are present in README.md and docs/skills.md.

Code quality / style

  • Consistent structure: each skill entry follows the same ### [\$name`](path)+ "Use$namewhen/for..." pattern, matches the existing terse, contract-driven doc voice used elsewhere indocs/`.
  • Good deduplication instinct — moving the merge-submission implementation detail behind one canonical link avoids the two docs drifting out of sync (this was presumably already a risk given how detailed the removed block was).
  • Minor: the adoption.md rewrite drops the word "fail-closed" ("portable, fail-closed form" → "portable default form") when describing the default merge_submission: direct mapping. The fail-closed behavior is still documented in seam-design.md ("Live queue control under direct mode fails before mutation with a configuration error"), so nothing is technically lost, but a reader skimming only adoption.md loses that framing up front. Not blocking — just flagging since "fail-closed" is a load-bearing term elsewhere in these docs.

Potential issues / risks

  • None found that affect correctness. This is docs-only, so there's no security or performance surface to speak of.
  • Nit: docs/skills.md's intro says "The linked SKILL.md files are the agent-facing contracts" — worth double-checking in future updates that this stays true if any skill's contract moves elsewhere, since the guide has no automated check tying its descriptions to the actual SKILL.md content (only the link targets are enforced by the Ruby test, not the prose accuracy).

Test coverage

  • The one Ruby test touched by this PR was updated correctly and its assertions match the new file layout (verified by reading, could not execute directly in this sandbox due to command-approval restrictions).
  • No test was added to guard against a skill being added to skills/ without a corresponding entry in docs/skills.md (i.e., the guide could silently drift out of sync as new skills are added). Given the existing test only checks two literal strings, this is a pre-existing gap rather than something this PR introduces, but worth considering as a follow-up given the guide's new value as canonical.

Overall: well-scoped, verified accurate, no functional risk. Looks good to merge from a docs-correctness standpoint.

Current-head repair:

  • The first hosted Validate run at 1ba5523 exposed one deterministic stale documentation contract: the untrusted-contributor-intake test still required its former README inventory row.
  • Commit 5ba4ea4 now follows the canonical README → docs/skills.md path and checks the skill guide entry directly. Ruby syntax is clean; no additional local validator was launched.
  • Current main (92eca0a) was integrated exactly once in merge commit 229f1c3; the resulting tree is clean and mergeable.

The next hosted exact-head Validate and review results are authoritative. The two earlier unrelated local agent-doctor temporary-file failures remain recorded in the PR body.

Review: Complete the human-facing workflow documentation

Overview
Documentation-only PR (plus two Ruby test updates) that closes #394 by adding a human-facing docs/skills.md guide for all 34 skills, linking it from README.md and docs/README.md, trimming the merge_submission guard-mechanics detail out of docs/adoption.md into a new section in docs/seam-design.md, and adding an installation/upgrade troubleshooting entry to the docs index.

Verification performed

  • Confirmed all 34 directories under skills/ have a corresponding entry in docs/skills.md, and every ../skills/<name>/SKILL.md link resolves to a real file — no missing or orphaned entries.
  • Spot-checked several guide descriptions (batch-status, qa-stress, untrusted-contributor-intake) against their SKILL.md frontmatter — accurate and appropriately human-facing rather than a paraphrase of the agent-facing contract.
  • Confirmed the new #merge-submission anchor in seam-design.md and the installation-and-upgrades.md#troubleshooting anchor both resolve to real headings.
  • Confirmed no other doc still depends on the specific prose removed from adoption.md — the TOCTOU / HEAD-index-worktree-isolation detail remains intact in seam-design.md and workflows/pr-batch-integration-closeout.md, so this is a consolidation, not a loss of safety documentation.
  • Traced both updated contract tests (skills/pr-batch/bin/user-facing-coordination-contract-test.rb, skills/untrusted-contributor-intake/bin/untrusted-contributor-intake-contract-test.rb) against current file contents — the new assertions match exactly. Notably, this also fixes a pre-existing gap: the old README table never actually listed the batch-status skill, so the new guide is a strict improvement in coverage, not just a reformat.
  • Could not execute the Ruby test suite directly in this review sandbox (command execution was blocked), so this is based on static tracing of assertions against file contents rather than a live run.

Code quality / correctness

  • No functional/executable code changed — risk surface is limited to documentation and test-string assertions.
  • The adoption.md to seam-design.md consolidation is a genuine improvement: the adoption checklist previously embedded roughly 35 lines of guard-implementation minutiae (shebang resolution, TOCTOU caveats, $0/__dir__ behavior) that do not belong in an onboarding checklist. It is now one canonical reference link, reducing future drift risk between the two docs.
  • docs/skills.md is well organized (grouped by Plan / Build and verify / Review / Deliver / Manage session), consistent per-entry format, and each description explains when to reach for a skill rather than restating its name.

Minor / optional nits (non-blocking)

  • README.md's "Skill Inventory" heading now introduces a single pointer sentence rather than an inventory table; a heading like "Skills" might read more naturally, but this is a pure style nit.
  • No changelog entry was added; the PR description explicitly defers this to the dedicated changelog lane per repository policy.

Security considerations
None — no executable code paths, permissions, or CI configuration changed. The merge-submission safety contract itself is unchanged; only its documentation location moved.

Overall: clean, well-scoped documentation PR with good internal consistency between the new guide, README, and the two Ruby contract tests that assert against it. No blocking issues found.

Review: Complete the human-facing workflow documentation

Documentation-only PR (no runtime/security/performance surface). Verified the changes directly against the repo rather than just the diff.

Overview

  • Replaces the duplicated 32-row skill table in README.md with a pointer to a new docs/skills.md Skill Guide.
  • docs/skills.md groups all 34 skills (Plan / Build & verify / Review / Deliver & close / Manage a session) with a one-line "when to use this" for each.
  • Trims the merge-submission implementation detail out of docs/adoption.md's adoption checklist, replacing it with a link to a new ### Merge submission anchor in docs/seam-design.md.
  • Adds an installation/upgrade troubleshooting entry to the docs/README.md navigation table.
  • Updates two Ruby contract tests (skills/pr-batch/bin/user-facing-coordination-contract-test.rb, skills/untrusted-contributor-intake/bin/untrusted-contributor-intake-contract-test.rb) to assert against the new guide instead of the removed README table rows.

Verification performed

  • Confirmed all 34 [$skill](../skills/<name>/SKILL.md) links in docs/skills.md resolve to real directories — every folder under skills/ is covered, including batch-status, which was actually missing from the old README table (so this is a small correctness fix, not just a refactor).
  • Confirmed seam-design.md#merge-submission resolves correctly (heading ### Merge submission added at README.md:306, nested properly under ## Policy Contract, matches GitHub's auto-generated anchor slug).
  • Confirmed installation-and-upgrades.md#troubleshooting anchor exists (## Troubleshooting at line 634).
  • Grepped for stale references to the removed README table rows and the removed adoption.md prose block — none found outside the canonical seam-design.md location and code.
  • Updated test assertions match the new file/anchor structure they check for.

Minor, non-blocking nit

  • The ## Skill Inventory heading in README.md now introduces a single pointer paragraph rather than an inventory. A heading like ## Skills might read slightly better, but this is cosmetic and not worth blocking on.

No correctness, security, or performance concerns. LGTM.

Review

Solid, well-scoped documentation PR. Verified the following:

  • Completeness: All 34 directories under skills/ have a corresponding entry in the new docs/skills.md, and vice versa — no missing or orphaned entries (this also fixes a pre-existing gap: batch-status existed as a skill but was never listed in the old README table).
  • Link integrity: Every ../skills/<name>/SKILL.md link in docs/skills.md resolves to a real file. The docs/README.md → skills.md link and the installation-and-upgrades.md#troubleshooting anchor both resolve correctly, as does the new seam-design.md#merge-submission anchor referenced from docs/adoption.md.
  • Content accuracy: Spot-checked ~14 of the 34 skill descriptions (across all 5 categories) against their SKILL.md frontmatter/body. Descriptions accurately reflect trigger conditions and scope, and safety-critical caveats are preserved (e.g. qa-stress's "explicitly authorized destructive testing" framing, untrusted-contributor-intake's "without executing the contributor's code," fix-flaky-tests's "requires green hosted evidence" gate, task-observer's "not a gate for ordinary delivery" framing).
  • No information loss in adoption.md: The large block of merge-submission guard mechanics (TOCTOU window, shebang/interpreter resolution, argv contract, non-atomic base binding, etc.) removed from adoption.md is fully preserved verbatim in docs/seam-design.md under the new ### Merge submission heading — this is a genuine dedup, not a loss of detail.
  • Test updates: The two updated Ruby contract tests (user-facing-coordination-contract-test.rb, untrusted-contributor-intake-contract-test.rb) correctly swap assertions on the old inline README table rows for assertions on the new docs/skills.md pointer + entry, consistent with the doc restructuring. Other test files touching README.md use it only as an unrelated fixture path, so nothing else breaks.
  • CONTRIBUTING.md now correctly directs contributors to update docs/skills.md (not the old README table) when adding/removing a public skill.

No bugs, security issues, or performance concerns — this is docs-only aside from two mechanical test updates. Nice cleanup of the duplicated skill inventory and the overly-technical adoption-checklist digression.

Review

Overview: This PR closes #394 by adding a central human-facing docs/skills.md guide (34 skills, grouped by workflow phase: plan → build/verify → review → deliver/close → manage session), replacing the duplicated skill table in README.md with a pointer to it, trimming the advanced merge-submission mechanics out of docs/adoption.md in favor of a link to the canonical docs/seam-design.md#merge-submission reference, and adding a troubleshooting link to docs/README.md. Two contract tests are updated to match.

Verification performed

  • Diffed docs/skills.md entries against ls skills/ — all 34 directories are represented exactly once, including batch-status, which was actually missing from the old README table (a nice incidental fix, not a regression).
  • Confirmed every ../skills/<name>/SKILL.md link target exists.
  • Confirmed docs/installation-and-upgrades.md#troubleshooting anchor exists (that file itself isn't touched by this PR — the new docs/README.md row just links to pre-existing content, matching the PR description).
  • Confirmed the ### Merge submission heading/anchor added in docs/seam-design.md matches the new link in docs/adoption.md, and that the detailed guard/argv/TOCTOU/non-atomic-base safety content that was trimmed out of adoption.md is preserved verbatim in seam-design.md — nothing safety-relevant was lost, just de-duplicated.
  • Grepped for stale references to the old README table rows (e.g. "Safely intake untrusted outside-contributor...", "Close active work with verified handoff...") across *.md/*.rb — none remain outside the files this PR already updated.

Code quality

  • Good de-duplication: the skill inventory now has a single source of truth, and CONTRIBUTING.md step 6 was updated to point contributors at it.
  • The new categorization (Plan → Build/verify → Review → Deliver/close → Manage session) is more useful for a human choosing a skill than the old flat alphabetical table.
  • Test updates in skills/pr-batch/bin/user-facing-coordination-contract-test.rb and skills/untrusted-contributor-intake/bin/untrusted-contributor-intake-contract-test.rb correctly assert against the new guide/link instead of the removed table rows.

Minor/non-blocking observations

  • docs/skills.md's intro only shows the $verify-style invocation convention. docs/getting-started.md:221 notes Claude Code users instead "ask for the verify skill" (no $ prefix). Not wrong, but a one-line note on the alternate convention would make the new guide self-contained for both agent hosts.
  • No functional/runtime code changed — this is a docs-only PR, so security and performance implications are minimal. The one substantive content change (merge-submission guidance in adoption.md) reduces duplication without weakening the documented safety contract.

Overall this is a clean, well-scoped documentation PR that does what it claims and leaves the repo more consistent than it found it. No blocking issues found.

Review: Complete the human-facing workflow documentation

Docs-only PR (plus two Ruby contract-test updates); no runtime/security/performance surface. This PR has already had several thorough automated review passes; my independent verification reaches the same conclusion, so I'll keep this brief rather than repeat it in full.

Independently verified:

  • All 34 skills/*/SKILL.md files have exactly one corresponding entry in the new docs/skills.md, and vice versa (including batch-status, which was actually missing from the old README.md table - a nice incidental fix, not a regression).
  • Every ../skills/<name>/SKILL.md link target in docs/skills.md resolves.
  • The docs/installation-and-upgrades.md#troubleshooting and docs/seam-design.md#merge-submission anchors linked from docs/README.md and docs/adoption.md both exist and match the referenced headings.
  • The detailed guard/argv/TOCTOU/non-atomic-base safety content trimmed out of docs/adoption.md is preserved verbatim under the new ### Merge submission heading in docs/seam-design.md - de-duplicated, nothing safety-relevant lost.
  • The two updated contract tests (skills/pr-batch/bin/user-facing-coordination-contract-test.rb, skills/untrusted-contributor-intake/bin/untrusted-contributor-intake-contract-test.rb) correctly assert against the new guide/link instead of the removed README rows.

One small, non-blocking gap (still present): docs/skills.md's intro only documents the $verify-style invocation. docs/getting-started.md:221 notes that in Claude Code users instead "ask for the verify skill" (no $ prefix). A one-line note on the alternate convention would make the new guide self-contained for both agent hosts. Not a blocker.

No blocking issues found - clean, well-scoped documentation PR that does what it claims.
